My fiance and I recently got into rock tumbling and it has been a process! The first batch got way too small, and we bought a vibratory tumbler to try to remedy it but I forgot if it seems to good to be true it is! It was inexpensive and broke in 5 days. So now we have 2 rotary tumblers, the nat-geo one that runs fast and another with three speeds and we are hoping that will help!
Any advise is welcome, we're so excited to continue learning!

Welcome from Southern Nevada.
The National Geographics from what I have seen do run way too fast. The barrels need to go slow enough to allow the rocks to tumble in the barrel, not with such centrifugal force that the rocks basically get pinned to the wall and each other.
